Things I Check Before Deploying Any AI Agent

After running 50+ AI Agent instances across 40 days (and making ~10,000

costly mistakes), here's my pre-deployment checklist. Every item was

earned through actual failure.

1. Identity: Does it know who it is?

LLMs forget. Long conversations? It mixes up who said what.

Before deploying, pin an identity file (SOUL.md, CLAUDE.md, whatever).

Without it, you're talking to a goldfish.

2. Memory: Where does the knowledge go when the session ends?

File system > database for simplicity. FTS5 > vector search for speed.

If your agent can't search its own past conversations, it's not an agent —

it's a chatbot with amnesia.

3. Cost: What's the daily budget and hard limit?

I blew ¥50-100 in 2 days running ~10,000 calls.

Set a hard cap. Enforce it in code, not hope.

200 calls/day is enough for serious work. 5,000 is bankruptcy.

4. Isolation: What happens when one instance goes rogue?

Single agent = single point of failure.

Multi-instance: one dies, 49 keep running.

Sandbox each instance. Never share credentials.

5. Model: Can I swap it without rewriting everything?

Lock-in is death. If your setup only works with one provider,

you're one API change away from zero. Support 2+ providers minimum.

6. Cron: Does it run while I sleep?

An agent that only responds is a tool.

An agent that initiates is a partner.

Schedule tasks. Push knowledge. Don't wait to be asked.

7. Observability: Can I see what it's doing without asking?

Dashboard > logs > nothing.

If you need to SSH in to check status, you've already lost.

Web UI or bust.

8. Recovery: If it crashes at 3 AM, does it come back?

Health checks. Auto-restart. Memory persistence.

Your agent should survive a reboot like a phone survives a restart.

If it doesn't, it's not deployed — it's visiting.

9. Skills: Can it learn new things without a redeploy?

Hot-load skills. SKILL.md format. agentskills.io compatible.

Static agents are dead agents.

10. Exit: Can I shut it down cleanly?

Graceful shutdown. Save state. Close connections.

Know how to kill it before you start it.

Problem

AI agents mix up identities in long conversations. They confuse:

  • What the user said vs what the agent said
    • Past session context vs current session context
      • Their own opinions vs the user's preferences
        • Different personas across multi-agent setups
        • This isn't a bug. It's the fundamental nature of stateless LLMs

          processing linear token streams.

          Solution: 5 Identity Rules

          ### Rule 1: Pin Identity at Session Start

          Every session begins with a fixed identity anchor.

          No "adapting" to the user's assumed identity.

          "I am Sandbot. You are 老大. This is established."

          ### Rule 2: Tag All Memory with Provenance

          Every stored fact gets a source tag:

          • [USER] — User stated this
            • [AGENT] — Agent concluded this
              • [SYSTEM] — System config
                • [INFERENCE] — Agent guessed this (flagged for verification)
                • ### Rule 3: Never Assume Continuity Without Verification

                  If context window was truncated or session restarted:

                  • Check identity file before responding
                    • Acknowledge potential context loss
                      • Don't pretend you remember what you might not
                      • ### Rule 4: Maintain Opinion Consistency

                        Track your own stated opinions. If asked the same question twice:

                        • Same answer unless new evidence emerged
                          • If evidence changed, explain the update
                            • Never flip-flop silently
                            • ### Rule 5: Detect and Report Identity Drift

                              Monitor for:

                              • Contradicting earlier statements
                                • Adopting user's opinions as your own
                                  • Losing track of role boundaries
